In an engineering consultancy the billable work is the analysis and the advice. The unbillable work is describing it. For most firms the second one has quietly grown larger than anyone planned for.
Every inspection becomes a report. Every project needs a scope and fee letter before it starts and a compliance pack before it closes. Every one of those documents is assembled largely from information the firm already holds, and assembled by hand.
Here is where the time goes in a consultancy, and which parts of it are worth handing to a system.
Site inspections and the report backlog
The inspection takes an hour. The report takes considerably longer, and it usually happens days later, which is the expensive part.
By the time somebody sits down to write it up, the notes are cryptic, the photographs need matching to the observations they belong with, and the engineer is reconstructing from memory what was obvious on the day. The delay is not laziness. It is that writing the report requires a clear desk and inspections do not leave one.
The useful intervention is to close the gap between observation and draft. Field notes and photographs captured on site, in whatever form is realistic, get turned into a structured first draft against your standard report format before the engineer is back at the desk. Observations sit under the right headings, photographs are attached to the observations they support, and the recommendations section is empty and waiting.
The engineer still writes the findings. They are editing a document instead of facing a blank one, and doing it while the site is still fresh.
Scope and fee letters
Consultancies tend to have good templates and still spend real time on proposals, because the template is the easy part. The work is deciding what is in scope, what is excluded, which standards apply, and what the fee should be given how the last three similar jobs went.
A system can carry the parts that are genuinely repeatable. Standard scope language by service type. Your current exclusions and assumptions. The applicable standards for the work. Comparable past engagements with their quoted fee and their actual delivered cost, which is the number that matters and the one nobody has time to look up.
You get a populated draft and the context to price it properly. What you do not get, and should not want, is a system setting your fees.
Compliance and certification packs
Closing out a project means assembling a pack: calculations, drawings, certificates, correspondence confirming particular decisions, evidence that specific checks were performed. All of it exists. It is distributed across a file structure, an inbox, and somebody's memory.
Assembling it by hand at the end is both slow and risky, because the person doing the assembly is often not the person who did the work.
If documents are tagged as they are produced rather than sorted at the end, the pack assembles continuously. At closeout you are reviewing a complete set and investigating a short list of gaps, instead of reconstructing a project from its artefacts.
Sub-consultant and RFI tracking
The coordination burden in engineering looks much like it does in architecture, with the dependencies running the other way. You are waiting on architectural information to complete your design, and somebody downstream is waiting on you.
RFIs are the visible symptom. They arrive by email, they need an answer with contractual weight, they have implied deadlines, and they are easy to lose in a busy inbox. A register that captures each one on arrival, tracks who owns it, flags the ones ageing past your response standard, and keeps the answer attached to the project record is not sophisticated technology. It is just the thing that stops a Thursday afternoon disappearing into a search for what was agreed in March.
Where AI genuinely helps, and where it does not
It helps with assembly, extraction, tracking and drafting. Pulling structured information out of unstructured documents. Turning notes into a first draft. Knowing what is outstanding and who owes it. Finding the comparable project without a twenty-minute search.
It does not help with anything that carries your professional indemnity. Calculations that need to be right require verification by a person who is accountable for them. Advice that a client will act on should come from an engineer. Compliance determinations are judgment, and a system that is confidently wrong about a standard is worse than no system.
The distinction we use with clients is straightforward. If being wrong is recoverable through normal review, automate it. If being wrong shows up in a defect or a dispute, keep a person in the loop and use the system to make that person faster.
What good looks like
A well-built system in a consultancy is unglamorous. Nobody logs into it to be impressed.
Inspection reports go out in days rather than weeks. Proposals go out the same week the enquiry arrives. Closeout packs are assembled rather than reconstructed. No one is asked to remember which sub-consultant owes what. The firm's knowledge sits in the system rather than in the head of whoever has been there longest.
None of that requires replacing your existing tools wholesale. Most consultancies already run something for project management, something for time and billing, and something for document storage. The gaps are usually in the handoffs between them, and the handoffs are where a custom system earns its cost.
Starting small
Pick the document your team most dreads producing. Ask whether it is assembled from information the firm already holds. If it is, that is your first automation, and it will usually pay for itself before you build the second one.
